Max Payne story and characters: from New York to São Paulo

A New York detective loses his wife and baby daughter to men high on a new drug called Valkyr, and the loss haunts him long after. The endings wait in one row marked Spoilers.

The hero

Who Max Payne is

The man at the center of all three games, 2001 to 2012

Max Payne is a New York detective whose life fell apart in 1998. Three men out of their minds on Valkyr, a designer drug fresh on the street, broke into his home in New Jersey and killed his wife, Michelle, and their baby daughter, Rose. Max shot all three of them, too late to save his family.

The loss sends him to the Drug Enforcement Administration and deep undercover in the mob, and it haunts him long after. In the first one, Max tells the story himself, looking back. Sam Lake created him — the name was originally Max Heat — and wrote the first two games; James McCaffrey voiced him in all three.

Framed in a frozen New York

The first game, up to its big reveal

Three years after the murders, Max is working undercover inside the Punchinello crime family, which runs the Valkyr trade. A DEA colleague, B.B., sets up a meeting in a subway station with Max’s friend Alex Balder. Alex is shot by a killer nobody sees, and the murder is pinned on Max.

Wanted by the police and by the mobsters he fooled, Max climbs the ladder: Vinnie Gognitti, the right-hand man of underboss Jack Lupino, then Lupino himself. He runs into Mona Sax, a contract killer whose twin sister is married to the don, makes a deal with the Russian mobster Vladimir Lem, and reaches Don Angelo Punchinello only to find that the don is a puppet for someone bigger.

Valkyr

The drug behind everything

The first game’s central reveal

Valkyr, or “V” on the street, is named after the valkyries of Norse mythology, and it did not start in a back-room lab. It came out of the Valhalla Project, a military program from the Gulf War years that tried to raise soldiers’ stamina and morale with chemicals. It was shut down after poor results; Nicole Horne quietly brought it back through Aesir, her pharmaceutical company.

That is why Max’s family died: Michelle had stumbled onto Aesir’s illegal tests, and Horne ordered her killed. B.B. was on Horne’s payroll and set Max up. Watching from the shadows is the Inner Circle, a secret society led by Senator Alfred Woden. Horne was once a member, and Woden offers to take care of the charges against Max if he kills her. The whole game leans on Norse myth — Ragnarök above all, and names like Valkyr, Valhalla and Aesir.

A badge again, and Mona Sax

The sequel’s setup — its twists wait in the endings row

Two years later, Max is back with the NYPD, the charges against him dropped thanks to his ties to Senator Woden. A routine murder case puts him face to face with Mona Sax, now on the run and a suspect in the killing of a U.S. senator, and the two end up working together.

The case leads into a war inside the Inner Circle. Contract killers called the Cleaners are hunting its members, Vinnie Gognitti is now underboss of the Punchinello family, and Vladimir Lem’s faction is at war with Woden’s. Max’s new partner, Detective Valerie Winterson, is not what she seems. Where the first game drew on Norse myth, Lake wrote the sequel as a noir love story, with Max and Mona at its center.

Max Payne 3 · 2012

São Paulo, nine years later

Rockstar’s game, up to the point where Max shaves his head

Nine years after the second game, Max has retired from the NYPD and lives on alcohol and painkillers. A run-in with the local mob forces him out of New York, and Raul Passos, a man he met during that trouble, offers him private security work in São Paulo. The job is guarding the rich Branco family: real-estate magnate Rodrigo, his wife Fabiana, her sister Giovanna, and Rodrigo’s brothers, the politician Victor and the party-loving Marcelo.

A street gang, Comando Sombra, snatches Fabiana from a nightclub. The ransom handover at a football stadium is ambushed by the Crachá Preto, a vigilante militia, and when the militia later storms Rodrigo’s office to kill Max, Max survives and Rodrigo is killed. Blaming himself, Max quits drinking, shaves his head and heads into the Nova Esperança favela to find Fabiana.

Who’s who

The people around Max

Allies, enemies and the ones who were both

Mona Sax is a contract killer and the other half of the series’ doomed romance. The first game introduces her as the twin of Lisa, the abused wife of Don Punchinello; in the sequel she is playable in four chapters. Julia Murney and Wendy Hoopes voiced her, and Mila Kunis played her in the 2008 movie.

Vladimir Lem, a smooth, old-school Russian gangster, is Max’s ally in the first game. Vinnie Gognitti starts out as Lupino’s right-hand man and returns in the sequel as underboss. Nicole Horne runs Aesir and the Valkyr business, and Senator Alfred Woden leads the Inner Circle; Sam Lake’s mother played Horne and his father played Woden in the first game. In Brazil, Raul Passos is the partner whose loyalty Max can never quite count on.

How each game ends

Skip this row if you have not finished all three games

Max Payne: as Horne tries to escape by helicopter, Max cuts the guy wires holding up the building’s antenna and brings it down on her. He surrenders to the NYPD, and outside, in the crowd, he spots Woden and smiles.

Max Payne 2: the Cleaners are Vlad’s tool for wiping out his rivals, and Winterson was his lover, secretly on his side. At Woden’s mansion, Vlad shoots Mona and kills Woden, and Max kills Vlad as the house burns. Mona dies in Max’s arms — unless you finish the game on Dead on Arrival, its hardest setting, where she survives. Rockstar’s Dan Houser said Max Payne 3 would not carry that thread on.

Max Payne 3: the kidnapping was never the real story. Victor had Rodrigo killed for his fortune and was funding a run for mayor with an organ-harvesting ring fed with prisoners by the UFE, São Paulo’s police tactical unit. Passos, who had taken Victor’s money, comes back to save Max. At the airport, Max and Detective Da Silva wreck Victor’s private jet. A week later, in Bahia, Max hears that Victor has been found dead in prison and walks the beach at sunset, finally at peace.

Alan Wake 2

Is Max Payne in Alan Wake 2?

Alex Casey, Sam Lake’s face and James McCaffrey’s voice

The Escapist’s answer is no, with a catch. In Remedy’s Alan Wake (2010), Alex Casey, the New York detective of Alan Wake’s famous crime novels, was a playful nod to Max Payne. Alan Wake 2 (2023) has an FBI agent named Alex Casey, Saga Anderson’s partner, with Sam Lake’s face, the one the first Max had, and McCaffrey’s voice. Game Rant’s verdict: not Max on paper, the same man in all but name.

Remedy’s connected universe, confirmed with Control in 2019, takes in Alan Wake but not Max Payne, whose rights, as of September 2026, belong to Rockstar. Lake himself, The Escapist reports, has put the Max Payne games outside it. An Easter egg in the first Alan Wake says Max died in 2016; Wikipedia does not treat it as canon.

Who played Max?

James McCaffrey voiced Max in all three games, Sam Lake gave him his first face and Timothy Gibbs the second. Their story has a page of its own.
